The New Product-Market Fit: From Milestone to Operating System

For years, SaaS founders were taught to think about product-market fit (PMF) like a finish line.
Build the product. Talk to customers. Iterate. Find the pain. Watch retention improve. Get enough users saying they couldn’t function without your product and you’re ready for prime time.

Product-market fit: achieved.
But then the market changes. The PMF you thought you had unravels and you’re suddenly off-course without knowing it.
In the AI era, product-market fit is no longer something you find once and then protect with better sales and marketing execution. It is something you have to keep earning as customer expectations, workflows, competitors, pricing models, and buying committees keep shifting under your feet.
Tomasz Tunguz put it bluntly: “Product-market fit is not a one-time event.” He compares PMF to airline status: you have to keep re-earning it to maintain your benefits.
That is a useful correction SaaS entrepreneurs can appreciate. It is also slightly inconvenient for those who love milestones. Markets, however, do not care about your milestones.
Software Must Adjust to Fit Fluid Markets
The fundamentals of finding product market fit still matter. You still need a specific buyer with a painful problem. You still need evidence that customers retain, expand, refer, and use the product without constant handholding. You still need a product that does something meaningfully better than the status quo.
But AI has changed the standard for “meaningfully better.”
Buyers are no longer impressed by a dashboard that organizes work. They increasingly expect software to complete work. Users no longer compare your product only to your direct competitors. They compare it to ChatGPT, Claude, Copilot, Perplexity, and every AI-native product they touched this week.
That means SaaS product-market fit can decay faster than it used to. A product that felt magical in 2022 may feel like a workflow tax in 2026. A feature that once justified a renewal may now be table stakes. A manual implementation step that customers tolerated before may now look like proof that the product was built for another era.
Reforge calls this dynamic product-market fit collapse: the moment when customer expectations rise so quickly that a product with once-strong fit suddenly falls below the market’s new threshold. Their framework argues that the PMF bar is not static — it keeps rising as users become accustomed to better, faster, cheaper, and more personalized alternatives.
Now, instead of asking, “did we find product-market fit,” founders have to figure out an operating framework that flexes to meet the needs of a fluid market.
AI makes product-market fit a moving target
The AI revolution is not just about adding generative features to a SaaS product and calling that a win. It changes what customers expect from software.
Better data and manageable workflows is what SaaS used to deliver. With AI, SaaS is moving towards intelligent systems that produce the outcomes.
The startup journey is no longer simply from MVP to PMF to scale. This is what the product/market stages are beginning to look like:
Early product/market discovery: Are we solving a painful, frequent, high-value problem?
Workflow fit: Does the product live where the work actually happens?
Trust fit: Can users and buyers rely on the output, permissions, security, and governance?
Economic fit: Does the product create measurable value greater than its cost, including implementation and change management?
GTM fit: Can the company sell, onboard, expand, and renew customers repeatably?
Durability fit: Does the product keep adapting as AI changes the market’s expectations?
That is a much more demanding framework than “do people want it?” But that’s what is required to meet a more demanding market where it's at.
Next47 makes a similar argument in its AI-era PMF framework, defining product-market fit less as a single product signal and more as a system: repeatable product value, viable go-to-market, low-friction implementation with measurable ROI, and durable customer behavior change. Their point is worth repeating: if a product cannot be sold, adopted, and scaled repeatedly, it is not really PMF. It is closer to a prototype with momentum.
That distinction matters for SaaS founders because AI can create misleading PMF signals early on. It’s easy for eager founders to mistake curiosity for urgency, experimentation for adoption, and usage for value.
Because of AI, PMF requires a higher burden of proof.
Businesses are interested in AI. They are also skeptical.
The good news: businesses are spending on AI. High Alpha’s 2025 SaaS Benchmarks Report found that every company founded in 2025 reported AI as core to its product. Its report also argues that “intelligence is now infrastructure,” not a differentiator by itself.
That is both an opportunity and a warning.
If every new SaaS company claims an AI advantage, then AI is no longer a differentiator. It is the baseline buyers expect you to clear.
G2’s 2025 Buyer Behavior Report also shows how quickly AI has moved into the software buying process. G2 reported that 79% of global B2B buyers said AI search has changed how they conduct research.
For SaaS companies, this changes both the product and go-to-market.
Your buyers may discover you through AI-generated answers before they ever reach your website. They may ask LLMs to compare vendors. They may expect your product pages, documentation, pricing, security posture, reviews, and case studies to be clear enough for both humans and machines to understand.
That means SaaS PMF is no longer just a product exercise. It is also a content, trust, and distribution exercise.
As the buyer journey is shifts, so is the bar for proof. At the same time, the tolerance for vague AI claims is falling. That is the current operating environment for SaaS — more opportunity, more scrutiny, and savvy shoppers with a lot at stake.
AI doesn't automatically make a product valuable
One mistake SaaS founders make is assuming that they have product-market fit when they incorporate AI into their product. They do not.
A feature can be used because it is novel. A product can be piloted because a department has an AI budget. A customer can test your tool because their CEO told every team to “figure out how to leverage AI.”
None of that proves PMF.
McKinsey’s 2025 State of AI report found that AI tools are now commonplace, but most organizations have not yet embedded them deeply enough into workflows and processes to realize material enterprise-level benefits. The report describes a market where adoption is broad, but scaled impact is still a work in progress for many organizations.
That gap is important.
For SaaS founders, it means businesses may be interested in AI but still struggle to implement it, govern it, trust it, and measure it. So your product-market fit framework needs to include more than feature usage. It needs to answer:
Can customers get to value quickly?
Can they explain the value internally?
Can they trust the outputs?
Can they defend the purchase at renewal?
Can they expand the use case without creating operational or compliance risk?
If the answer is no, you may have product interest. You may not have product-market fit.
Real-world examples of product-market fit collapse
The clearest AI-era PMF examples are the companies whose markets shifted around them. Reforge uses Chegg and Stack Overflow as examples of products exposed to product-market fit collapse.
Chegg’s homework-help model faced pressure as students gained access to instant, personalized answers through generative AI tools. Stack Overflow faced a similar expectation shift as developers increasingly used AI coding assistants closer to the place where the work actually happened.
The lesson is not “Chegg bad” or “Stack Overflow doomed.” The lesson is this: AI attacks gaps between the user’s problem and the user’s outcome.
If your SaaS product helps users search for an answer, AI may now generate the answer.
If your SaaS product helps users organize work, AI may now execute part of the work.
If your SaaS product helps users analyze information, AI may now turn the analysis into a recommendation, next step, or completed workflow.
Durable AI product-market fit usually comes from proprietary data, domain-specific workflows, trust architecture, distribution, deep integrations, or measurable outcomes.
That is why workflow ownership matters. If your product is adjacent to the real job-to-be-done, AI-native competitors may beat you to the customer’s desired outcome.
This is also why thin AI wrappers are vulnerable. A product that only adds a generic model to a generic workflow may be impressive for a quarter and irrelevant by the next.
The million dollar PMF question: does your product change behavior?
In traditional SaaS, founders looked to usage for validation. Because AI can produce “wow” moments or produce outputs that don’t translate into durable value, it’s behavior change that truly matters now.
Here are a few value-positive behavior changes founders should watch for:
The product becomes part of the customer’s normal operating rhythm.
It reduces the number of steps in a workflow or headcount needed.
It replaces a manual task, a meeting, or a vendor.
The customer trusts the output enough to act on it.
The product creates a measurable business result.
The account expands usage beyond the initial use case.
It’s not simply a question of using AI; it’s whether that usage is changing the economics of the customer’s business.

AI-Ready KPIs for Assessing PMF
The classic SaaS PMF metrics still matter. Retention. Expansion. Activation. CAC payback. Sales velocity. Usage frequency. Referrals. Win rate. NPS, with all the usual caveats.
But that only tells part of the story, now. You need to pair those metrics with AI-specific signals that prove whether the product is trusted, embedded, economically viable, and changing customer behavior.
A practical AI product-market fit framework should track KPIs in five categories.
1. Activation to real value
Since AI products can mask friction, it’s important to understand how and when the customer gets a useful AI-assisted outcome. For example:
How long does it take to produce the first usable output?
What percentage of users reach the “aha” moment in the first session?
How many prompts, clicks, integrations, or approvals are required before value appears?
Where do users abandon the workflow?
If it looks like users need a prompt engineering degree, three integrations, and a prayer candle to get value, that is not PMF. That’s a frustrated customer and a support engineer with a headset.

2. Output quality and trust
For AI products, trust is part of the product experience. If the quality of the output doesn’t garner trust from users, they will not adopt new behaviors. How do you measure users’ trust in the output?
Here are possible technical metrics that signal trust in your product from the market — or lack thereof:
Output acceptance rate
Edit or rewrite rate
Hallucination or factual-error rate
Human override rate
Escalation rate
Confidence-score usefulness
Auditability and explainability gaps
Security review pass rate
3. Workflow penetration
For AI products to be successful, they need to be embedded where work happens. The closer it gets to the work itself, the more durable your product becomes. Conversely, your product is more vulnerable when it sits at the edge of the workflow.
To gauge workflow penetration you can track:
Frequency of use by role
Repeat usage by natural workflow cycle
Number of workflow steps automated or compressed
Integrations used per account
Share of target workflow completed inside the product
Whether usage survives after onboarding or founder-led support ends
4. Economic proof
SaaS pricing is under scrutiny. Buyers know vendors are paying for inference, data infrastructure, and model access. They also know some vendors are using AI as a reason to charge exorbitant prices without proving incremental value. In AI-era SaaS, buyers increasingly expect software to produce a measurable business result.
That makes economic proof part of product-market fit. A product may be useful, but not valuable enough to justify the price. It may be valuable to end users, but not visible enough to the executive buyer. It may drive adoption, but at a cost structure that weakens the vendor’s margins.
Founders should measure economic proof on both sides: whether the product creates measurable ROI for the customer, and whether their company can deliver that value profitably. That means tracking outcomes by use case, such as time saved, costs reduced, revenue influenced, errors avoided, work completed, faster cycle times, fewer escalations, or reduced reliance on outside services or headcount.
For AI SaaS, this also means watching the cost of delivery. Inference, data processing, model orchestration, evaluation, human review, and infrastructure can all affect margin. Strong AI PMF should show not only that customers are getting value, but that the company can scale that value without quietly eroding profitability.

Economic proof connects product value to business durability. Without it, AI usage can look like PMF while weakening pricing power, margins, and retention.
5. GTM repeatability
A product does not have real product-market fit if it cannot be sold through a repeatable and scalable process.
This is where many founders overestimate PMF. A few founder-led deals can look like market pull. But if every deal requires bespoke education, custom security answers, heavy implementation, and heroic customer success, the company may have a services motion masquerading as software PMF.
To assess your go-to-market motion, consider tracking:
Sales-cycle length for AI deals versus non-AI deals
Security and legal review friction
Common AI-related objections
Champion enablement usage

How to Operationalize Product-Market Fit
The AI-era answer to “how to achieve product-market fit” is not to move faster for the sake of moving faster. It is to make PMF an operating discipline. That means building routines that continuously test whether the product still fits the market as the market changes.
Rule 1: Talk to customers about the work, not the features
Asking customers if they want your product isn’t going to give you the depth of information required to suss out your AI’s PMF. Instead, ask:
What work are they trying to complete?
What do they do before and after using your product?
What decisions don’t they trust the software to make yet?
What would they automate if they could control the risk?
AI product-market fit usually lives in the gap between a painful workflow and a trusted automated outcome.
Rule 2: Build around the job-to-be-done, not the AI model
The model you use for your intelligence layer — the underlying AI system that generates, predicts, classifies, recommends, or takes action — is important, but SaaS products don’t necessarily need to “own the model.”
Unless you are genuinely competing at the AI model layer, your focus should be on the workflow, the data context, trust in the output, the distribution, and measurable outcomes.
For example, GPT-5, Claude, or Gemini might provide the model that reliably does what your customer segment needs. Beyond confirming you've chosen the best model for your product, you aren’t building the model capabilities.
That is the real strategic choice for AI-native SaaS: own the model, own the PMF, or own the outcome. For most startups, the second and third options are more realistic.
Rule 3: Make trust visible in the product
Trust cannot live only in your SOC 2 report.
For AI products, trust has to show up in the experience itself. Users need to understand where outputs came from, what data was used, how much confidence to place in the result, and when human review is required. Admins need permissioning, audit logs, data controls, and governance settings they can actually manage. Buyers need clear documentation before procurement asks for it.
When you remove friction in your product that erodes a user’s trust, that experience becomes an accelerant. Done well, treating trust as a product surface reduces friction, shortens evaluation cycles, and gives customers more confidence to expand usage.
Rule 4: Price around value, but prove it first
Outcome-based pricing is attractive in AI because the product may replace or compress labor. But founders should be careful. If the outcome is hard to measure, disputed by the customer, or dependent on factors outside the product’s control, outcome pricing can backfire.
Before you try to price around outcomes, prove you can measure them. Build value tracking into the product so customers can see the time saved, costs reduced, revenue influenced, errors avoided, or work completed. Put simply, make the product capable of proving its own ROI. Then use that evidence to decide whether seat-based, usage-based, or outcome-based pricing makes the most sense.
The pricing model should follow the value model, not the other way around.
Rule 5: Revalidate PMF by segment
The needs of different groups of customers in your market may not change uniformly, just as their usage and use cases can vary.
An SMB buyer may want speed, simplicity, and low cost. A mid-market buyer may want integration and measurable productivity. An enterprise buyer may want governance, security, auditability, and procurement confidence.
You may have PMF in one segment and PMF theater in another.
Revalidate by segment, role, use case, and workflow maturity. Otherwise, business-wide metrics may lead you to believe your product-market fit is stronger than it really is.
PMF is not a badge. It's a system.
For SaaS founders, the real risk is not that AI makes product-market fit impossible to find. It is that AI makes weak or temporary fit harder to see.
A product can have active users and still sit outside the workflow that matters. It can have AI features and still fail to change the economics of the customer’s business. It can win pilots and still stall in procurement, implementation, or renewal. It can look strong in aggregate while fit is only real in one segment.
That is why product-market fit has to become part of a software company’s operating cadence. A recurring discipline that shapes roadmap decisions, pricing, onboarding, sales qualification, customer success, and retention reviews.
Not a milestone. Not a slide updated before a fund raise. Not a story told after a few strong customer calls. Not a box you check before you scale the business.
The companies that adapt best will not be the ones that chase every AI capability as it becomes available. The founders who ask the right questions and refine their product as the market changes will be the ultimate winners:
Are we still solving an urgent problem?
Are we embedded in the workflow where the customer feels that problem?
Can buyers trust the product enough to expand usage?
Can we prove the value clearly enough to defend the renewal?
Can we keep improving the product faster than customer expectations move?
That is the more durable version of SaaS PMF in the AI era. Not a moment when the company gets to declare victory, but a system for adapting with the changing needs of the market.
